Ford Motor Co. is banking on human expertise to fix what seven years of cuts apparently broke. The automaker recently announced it leads the mass-market segment in the J.D. Power Initial Quality Study, a jump from 23rd place in 2023. This ranking shift follows a period where Ford lost over $1 billion to defects and quality issues. The company credits its recovery to a specific hiring initiative: bringing back 350 technical experts over the last three years. These specialists, known internally as “Grey Beards,” are now tasked with identifying problems before they reach the assembly line.

The Cost of Agile Restructuring

The current quality push is a direct response to past strategic decisions. In 2019, under then-CEO Jim Hackett, Ford executed a restructuring plan that cut 7,000 jobs. The move was sold to investors and staff as a way to make the company more agile and less bureaucratic. It aimed to flatten the management structure and speed up decision-making.

The results were mixed. While the company became leaner, the loss of deep technical knowledge created gaps in problem-solving. Ford representatives have been candid about the fallout. “There was a recognition as we were struggling through our quality performance several years ago that something needed to change,” said Charles Poon, Ford’s vice president of vehicle hardware engineering. “We were not effectively solving problems, and we were not effectively preventing problems.”

That period of struggle peaked in 2023 with the redesigned Super Duty. Hundreds of quality defects forced the company to slow production. Finished inventory had to be held for manual inspection, leading to significant financial losses. Even with today’s improved ranking, Ford still leads in the number of recalls, a statistic that complicates the narrative of a complete turnaround.

Building the “Grey Beard” Team

To address these gaps, Ford began recruiting aggressively. The company hired talent from other automakers and suppliers while also promoting internal staff. The goal was to create a cadre of specialists who could look at complex systems and spot flaws that algorithms might miss. There are now around 350 of these specialists, each focused on their own field.

One example of this approach in action involves Samuel Matt, a technical expert who caught a major issue before the launch of a new option on the Explorer. Matt and his team discovered that a part of the manual tailgate closure wasn’t working. They caught it early during testing, preventing a potential field fix later. This marks a shift from a “find and fix” mentality to one focused on prevention.

Ford is not abandoning technology in favor of people. The company uses artificial intelligence to process large data sets and assess how systems will work. However, the Blue Oval has found that AI alone isn’t enough. Human expertise is still required to interpret that data and catch subtle mechanical issues that machines might overlook.

Beyond the Headlines

The decision to re-hire these experts suggests that the 2019 restructuring may have gone too far in removing institutional knowledge. While agility is valuable, the loss of deep technical oversight appears to have created a vacuum that cost the company over a billion dollars. It’s a reminder that streamlining a complex manufacturing operation requires balancing speed with the depth of specialized skill.

Behind the scenes, Ford has also changed its daily operations. The company now holds daily problem-solving meetings and tests vehicles for longer periods. The testing equivalent is now 15 years or 225,000 miles. These changes, combined with the new specialist team, form the backbone of Ford’s current quality strategy. The focus has shifted from reacting to defects to engineering them out of the product before it leaves the factory.

For now, the J.D. Power ranking serves as a validation of this approach. Ford sits at the top of the mass-market segment, a position it hadn’t held in years. The company continues to monitor its performance, with the “Grey Beards” remaining a central part of the engineering process. The path from 23rd place to first was not quick, and it required admitting that the previous lean structure had left the company vulnerable.
